25 inch shaft, swap out, to 20 inch shaft advice.

OK,
I have a 2011 Mercury 90hp 4-Stroke outboard that has the X-Long 25 inch drive shaft. (There are no issues with the motor at all)
I just ordered a boat that takes a 20 inch Drive Shaft.
What I would like to do, is find someone with a 20 inch foot and do a swap,
Then Buy the needed parts (kit) to reinstall the shorter 20 inch drive shaft slap it on bolt it on & boogie.
Can anyone tell me what parts I will need to do a complete lower unit swap?
And directions on doing the job correctly, and what I need to buy.
Also how to get the most money out of my 25 inch lower unit.

Drop the lower unit and remove the spacer, replace the studs on the driveshaft housing to the "long" style and replace the water tube. On the gearhousing swap out the driveshaft and the shift shaft.

Sell the removed parts on Ebay to recover some of the cost

Swap of lower unit

Can any one tell us how we determine if our units are compatible? Mine is a 2013 60 hp 20 in lower unit his is a 90 hp 25 in lower unit. I have a pontoon boat and need the 25 in lower unit. We could help other out if this works out.
